# GEO vs SEO: what changes and how to budget

> A practical comparison of GEO and SEO: shared foundations, different measurements, budget choices, and an operating model for visibility in search and AI answers.

GEO is not the replacement for SEO.

SEO helps a company become discoverable in search results. Generative engine optimization (GEO) extends that work into AI-generated answers: whether the company is found, understood, cited, compared accurately, and recommended when a customer asks an AI system for help.

The two disciplines share most of their foundation. They differ in what they observe and what they optimize after discovery.

The practical model is simple:

One discovery system. Two visible outcomes.

1. A page appears in ranked search results.
2. A company or source appears inside a generated answer.

A growing company usually needs both outcomes. It does not need two disconnected strategies fighting over the same website.

- Keep one technical and content foundation for search and AI discovery.
- Add GEO research where the team needs answer monitoring, citation analysis, cross-surface coverage, and recommendation readiness.
- Budget against the current constraint instead of assigning arbitrary SEO and GEO percentages.

The overlap is large by design. Generative systems still need information to retrieve.

Google’s official guidance is explicit: its generative search features rely on core Search ranking and quality systems, and familiar SEO practices remain relevant. Google describes GEO and AEO as terms used for work focused on AI visibility, but from its own perspective, optimising for generative search is still part of SEO. That is true for Google. A company’s actual operating problem is broader because customers also ask ChatGPT, Perplexity, Claude, Gemini, and Copilot. Those systems have their own interfaces, retrieval behavior, source preferences, and measurement constraints.

## What SEO still owns

### Crawlability and indexability

Important pages need to be publicly accessible, return the correct status, use sensible canonical URLs, and avoid accidental crawl or index blocks.

For Google AI Overviews and AI Mode, a page must be indexed and eligible to appear in Google Search with a snippet. Google says there are no additional technical requirements for those features. ([Google Search Central](https://developers.google.com/search/docs/appearance/ai-features))

The crawler names differ. Technical accessibility remains foundational.

### Site architecture and internal links

A clear site helps people and crawlers understand how the company’s offers, expertise, evidence, and resources relate.

Service pages should connect to relevant guides and proof. Research should connect to the commercial problem it illuminates. Comparisons should link to methodology and implementation details. Orphaned pages are weak assets in either discipline.

### Useful content

Both SEO and GEO need pages that satisfy real intent.

The difference is not “SEO content for keywords” and “GEO content for AI.” That is a fast route to duplicate, low-value publishing.

Strong content should work for the person making the decision and provide enough clarity for a search or answer system to retrieve the relevant part. Google recommends unique, non-commodity content and warns against creating many pages that add little value. ### Page experience and accessibility

Readable layouts, fast pages, useful navigation, descriptive labels, and accessible interactions improve the experience after discovery. They also make site structure clearer to machine systems.

These are not glamorous GEO tactics. They are part of a website doing its job.

### Authority and reputation

Links, mentions, reviews, editorial references, and category reputation mattered before generative answers. They still matter because systems do not evaluate a company in isolation from the web around it.

GEO changes how the team examines that evidence. It asks which outside sources are actually shaping the answer, not only which domains pass traditional link authority.

## What GEO adds

### 1. Buying-question research

Keyword research estimates search demand around phrases. GEO research also maps the complete questions buyers ask when they want a recommendation, comparison, risk assessment, or implementation answer.

A single buying question may trigger several related retrieval steps. Google confirms that AI Overviews and AI Mode can use query fan-out to explore connected subtopics and sources. ([Google Search Central](https://developers.google.com/search/docs/appearance/ai-features))

The content plan therefore needs to cover the decision properly, not create one thin page for every wording variation.

### 2. Answer monitoring

Traditional rank tracking asks where a URL appears.

Answer monitoring asks:

- Is the company mentioned?
- How is it described?
- Which competitors are preferred?
- Which sources support the response?
- Is the answer accurate?
- Does the recommendation match the company’s real offer?

This reveals a type of competitive loss that a rankings report cannot show. A company can rank for a category term while a generated answer recommends three other businesses.

### 3. Citation and claim analysis

GEO examines the information units inside the answer.

Which claim was lifted? Which page supported it? Was the company’s own website cited, or did a third party define the category? Is an old article supplying outdated information? Does the answer cite the company as an expert source without recommending its service?

Those are different outcomes and require different actions.

### 4. Cross-surface strategy

Google’s AI features sit inside Google Search. ChatGPT search, Perplexity, Claude, Gemini, and Copilot are separate answer environments.

The exact mix changes over time, so the durable lesson is methodological: identify the surfaces your buyers use, inspect the sources each one currently relies on, and distribute evidence accordingly.

### 5. Entity and fact consistency

Generated answers combine information. Conflicting descriptions, old service pages, inconsistent company profiles, and vague claims make that job harder.

GEO puts more operational emphasis on maintaining a clear company identity across owned and credible external sources. This includes the company description, offers, locations, leadership, customer types, credentials, and current proof.

### 6. Recommendation readiness

A page can earn traffic without making the business easy to choose.

Recommendation readiness asks whether the available evidence helps an answer explain:

- who the company is for;
- which problem it solves;
- what it delivers;
- where it is different;
- what proof supports the claim;
- what limitations or fit conditions matter;
- and what the buyer should do next.

This is where conversion work and GEO meet. Visibility without confidence is an incomplete result.

## What should not be split into separate programs

### Technical fixes

The site does not need one team fixing canonical URLs for SEO and another discussing “AI crawlability” in a separate document. One technical backlog should cover search engines, answer engines, users, and agents.

### Core content production

Do not create an SEO guide and then rewrite it into a GEO guide with more question marks. Build one useful resource with a direct answer, expert depth, clear structure, supporting evidence, and an honest next step.

### Structured data

Structured data should accurately describe visible content and support eligible search features. Google says there is no special schema required for its generative search experiences. It belongs in the shared foundation, not in a mystery GEO package.

### Authority building

Relevant editorial coverage, customer evidence, strong partnerships, expert participation, and trusted references can support search visibility, answer visibility, and buyer confidence at the same time.

The program should choose opportunities based on relevance and credibility, not force each mention into one reporting column.

### Conversion measurement

Search and AI-assisted journeys eventually reach the same website, sales process, and revenue model. Analytics should preserve source detail where possible while measuring the complete path to a commercial outcome.

## How to budget for SEO and GEO

Do not begin by carving the budget into two arbitrary percentages.

Begin with the company’s current constraint.

### If the website has weak search foundations

Prioritize technical health, offer clarity, information architecture, core commercial pages, and genuinely useful content. Add a small AI visibility baseline so the team knows which buying questions and competitors matter.

Calling the same foundational work GEO does not make it more advanced.

### If organic search works but AI answers omit the company

Keep the SEO engine healthy and add answer monitoring, source analysis, claim gaps, third-party corroboration, and content designed around the missing buying decisions.

This is the clearest case for incremental GEO investment.

### If content volume is high but commercial impact is weak

Pause the publishing treadmill.

Audit what buyers ask, which pages influence decisions, what the answers cite, and whether the website explains the offer well enough to create confidence. The next investment may be fewer, stronger pages plus better distribution and measurement.

### If the category is reputation-led

Professional services, healthcare, finance, education, and other trust-heavy purchases may need a larger share of effort in expert evidence, reputation, reviews, accountable authorship, credentials, and third-party authority.

### If the company operates through an agency

Ask the agency to show one integrated roadmap:

- buying questions and search demand;
- owned pages to build or improve;
- technical changes;
- outside evidence to earn;
- answer and search monitoring;
- and the commercial measurement plan.

If SEO and GEO appear as two unrelated retainers with duplicated content and reporting, the structure benefits the supplier more than the client.

## A practical operating model

Use four shared workstreams.

### 1. Intelligence

Combine keyword, customer, sales, competitor, and AI-answer research. Prioritize the decisions with the greatest commercial importance and the clearest visibility gap.

### 2. Owned evidence

Improve the site’s technical foundation and publish the pages needed to explain the category, offer, proof, comparisons, implementation, and risk.

### 3. Outside trust

Earn accurate, relevant corroboration through research, editorial contributions, partnerships, customer evidence, credible profiles, and category participation.

### 4. Measurement

Monitor search performance, generated answers, citations, referral visits, assisted conversions, enquiries, and revenue. Report the next action, not only the movement.

This model keeps one team accountable for the complete discovery problem.

## Questions to ask a GEO or SEO provider

1. Which buyer questions will you monitor, and why do they matter commercially?
2. How do you distinguish a mention from a useful recommendation?
3. Which work improves both search and AI visibility?
4. Which claims in your proposal come from independent research?
5. How will you handle different AI surfaces rather than treating them as one engine?
6. What can you measure directly, and what remains an inference?
7. Who will implement technical, content, and authority changes?
8. What outcome can you not guarantee?

## Frequently asked questions

### Will GEO replace SEO?

No. Search crawlability, indexing, technical quality, useful content, and authority remain part of how information becomes discoverable. GEO adds work around generated answers, citations, cross-surface behavior, representation, and recommendation visibility.

### Is GEO just SEO with a new name?

Partly, when the work concerns Google’s generative search features. Google explicitly treats optimization for those features as part of SEO. GEO becomes a useful additional discipline when it covers cross-platform answer monitoring, source analysis, entity consistency, and AI-specific buyer behavior that a conventional SEO program may not measure.

### Should a company hire a separate GEO agency?

Only if responsibilities are clear. A specialist can add valuable answer research, cross-surface monitoring, source strategy, and execution. The company should still have one joined-up roadmap for technical SEO, content, authority, conversion, and measurement.

### Do SEO rankings affect AI citations?

Search visibility can support retrieval, especially for generative features rooted in a search index. It is not a one-to-one relationship. A generated answer may cite sources or recommend companies differently from the order of classic results.

### Which should a new company do first?

Build the shared foundation first: a clear offer, crawlable site, useful commercial pages, credible proof, accurate company information, and measurement. Add a focused AI visibility baseline early so the foundation reflects how customers are already asking questions.
